Every plan is built on assumptions, and some of them will be wrong. Scenario planning doesn’t try to predict the future. It prepares you for a range of outcomes, so a slow quarter becomes a planned response rather than a crisis.

Pick the assumptions that matter most

For most D2C brands, a handful of numbers drive almost everything:

  • Order growth
  • CAC
  • Average order value
  • Repeat purchase rate
  • Product and fulfilment costs

Build three scenarios

Numbers in this example are illustrative, for a 12-month plan.

ConservativeBaseOptimistic
Key assumptionsSales 20% below plan, CAC 20% higherPlan as expectedSales 20% above plan
Revenue₹4.8 crore₹6 crore₹7.2 crore
EBITDA-₹45 lakh₹30 lakh₹75 lakh
Lowest cash balance-₹10 lakh₹40 lakh₹55 lakh

The conservative case shows the brand running out of cash during the year. That’s exactly the kind of risk scenario planning is designed to reveal early.

Decide your triggers in advance

For each scenario, agree now what you’ll do if it starts to happen. For example:

  • If sales are 10% below plan for two months: pause new hiring.
  • If CAC rises above a set level: shift budget to retention and best-performing channels.
  • If cash falls below a minimum: delay non-essential spending and review inventory orders.

Decisions made calmly in advance are usually better than decisions made under pressure.

Find your most sensitive number

Change one assumption at a time by 10% and see how much profit and cash move. Often one number, like CAC or repeat rate, matters far more than the rest. That’s where to focus your attention.
