An annual budget isn’t about predicting the future perfectly. It’s about deciding in advance how you’ll spend your money, and having a way to spot early when things go off track.

Step 1: Revenue plan by channel and month

Plan revenue for each channel, month by month. Build in seasonality: festive months, sale events, and slower periods.

Step 2: Unit economics

Apply your contribution margins by channel to see what each month’s revenue actually earns you.

Step 3: Marketing budget

Tie spend to your target CAC and the number of customers you plan to acquire, not just a percentage of revenue.

Step 4: Inventory and product costs

Plan purchases ahead of demand, especially before festive peaks.

Step 5: Fixed costs

Team, rent, software, and professional fees. Plan hiring month by month.

Step 6: Cash flow view

Convert the plan into cash timing: when suppliers are paid, when platforms settle, and when big one-off payments fall due.

Step 7: Scenarios

Build a base plan, then a conservative version. Know which costs you’d cut first if revenue falls short.

Make it a living document

Review budget vs actuals every month:

  • Where are you ahead or behind?
  • Why?
  • What will you change?

A budget you check monthly is worth far more than a detailed one nobody opens after April.

FAQs

Should my budget follow the financial year or calendar year?

Most Indian businesses plan on the April-March financial year to match their accounts, but use whatever fits your reporting.

How detailed should a first budget be?

Monthly, by channel, with major cost categories. You can add detail as the business grows.

What if actual results are very different from the budget?

Update your forecast. The budget stays as the benchmark, while the forecast reflects your latest view.
