Cash on delivery helps conversions, especially outside metros. But every order that’s refused or returned to origin (RTO) costs you money, and most brands underestimate how much.

What one failed order actually costs

When a COD order is refused, you still pay forward shipping, return shipping, and packaging, plus the marketing spend it took to get that order, which is now completely wasted. Some returned products also come back damaged and can’t be resold.

A worked example

Numbers in this example are illustrative.

A brand receives 1,000 COD orders in a month, with an average order value of ₹900 and an RTO rate of 25%.

Cost of 250 failed ordersAmount
Forward + return shipping (₹140 per order)₹35,000
Packaging (₹20 per order)₹5,000
Wasted acquisition spend (₹300 per order)₹75,000
Damaged stock (5% of returns, ₹300 cost each)₹3,750
Total RTO cost₹1,18,750

Spread across all 1,000 orders, that’s about ₹119 per order. On a ₹900 order, that can be the difference between profit and loss. And none of this appears in a simple “revenue minus product cost” view.

Seven ways to reduce RTO

  1. Reward prepaid orders with a small discount or free shipping.
  2. Add a small COD fee to discourage casual orders.
  3. Confirm COD orders by WhatsApp or call before dispatch.
  4. Track RTO by pincode and restrict COD in high-risk areas.
  5. Check addresses and phone numbers automatically at checkout.
  6. Ship faster. The longer delivery takes, the more likely a customer changes their mind.
  7. Measure contribution margin after RTO, not before.

FAQs

What is a normal RTO rate for D2C brands?

It varies widely by category, region, and payment mix. The most useful benchmark is your own trend – track it monthly by channel and pincode.

Should I stop offering COD completely?

Usually not. It can lower conversions significantly, especially in Tier 2 and 3 cities. It’s better to manage COD selectively.

How do I include RTO in my unit economics?

Add RTO cost as a line in your contribution margin calculation, averaged across all orders.
